Cost guide

How much does AI consulting cost in 2026?

Consulting is cheaper than building, and a good engagement stops you from building the wrong thing. Here is how it is usually packaged and what to expect for the money.

In short

The market data we can cite is Clutch's range for AI projects: typically $10,000 to $49,999, average $120,595 (market data, Clutch). It does not give a separate consulting figure, so we do not quote one. Price depends on format: a workshop, an assessment, a roadmap or an ongoing advisory arrangement.

What the data does and does not tell you

Clutch's guide to artificial intelligence developers reports a typical project range of $10,000 to $49,999 and an average of $120,595 (market data, Clutch). Those numbers describe AI projects as a whole. We could not find a consulting-only figure in the sources we cite, so we will not invent one.

What we can say is that consulting is the part of an AI program where you are buying judgement, not software. That makes it easy to overspend on slide decks and underspend on the decisions that matter. The format table below helps you avoid that.

Four ways AI consulting is packaged

FormatWhat you getSuitsWatch for
Workshop (half to full day)A ranked shortlist of use cases and first-step recommendationsLeadership teams starting from zeroOutput stays generic if your data is not discussed
Readiness assessmentA review of data, systems, skills and risks, with gaps listedFirms with data scattered across toolsA report that nobody turns into tasks
RoadmapSequenced projects with owners, dependencies and rough effortTeams ready to budget a year of workRoadmaps that skip the first small win
Ongoing advisoryRegular access for reviews, vendor questions and design checksTeams building in-house with gaps in experienceMeetings with no decisions at the end

Our AI consulting page explains how we run these. You get a fixed quote after a short call on the contact page, whichever format fits.

How use cases get ranked

The most useful thing a consultant does is say no to the runner-up idea. A simple scoring grid does this. Score each candidate from 1 to 5 on four measures, then add them up. Here is an illustration with invented examples.

Use caseValueData readyLow riskLow effortTotal
Draft replies to common support emails444416
Summarize sales calls into CRM notes334414
Auto-approve refunds521210
Search across internal policy documents334313

The refund idea has the highest value and the lowest score. It needs clean data, strict rules and a safety net that do not exist yet. The grid shows that plainly. Start with the 16, learn from it, and come back to the 10 when the foundations are in place.

What you should walk away with

  • A ranked list of use cases with the scores shown, so you can disagree with them.
  • A list of data you must fix or collect before each project can start.
  • A recommendation on build, buy or configure, with reasons. See build vs buy AI.
  • Named risks for each project: privacy, accuracy, cost growth, vendor lock-in.
  • One first project, defined tightly enough that someone could quote it.

If the final deliverable is a long deck with no first project, you have bought a report, not a plan.

How to keep the cost down

  1. Arrive with a real problemA named process that wastes time beats a request to explore AI.
  2. Share sample data earlyTen real documents or records reveal more than an hour of description.
  3. Bring the people who do the workThe person who handles the invoices knows what breaks. Leadership alone does not.
  4. Ask for the next step as a quoteClose the engagement with a scoped first project you can accept or decline.

Use our AI readiness checklist to prepare, and the AI vendor evaluation checklist if you are comparing firms.

When you do not need a consultant

If you already know the process you want to improve and the systems involved, skip straight to a build quote. Consulting adds value when the choice of what to build is unclear, when several teams want different things, or when you need an outside check on a vendor's proposal. If none of those apply, spend the money on the first project.

Questions, answered

How much does AI consulting cost?
The sources we cite do not give a consulting-only figure. Clutch reports that AI projects typically cost $10,000 to $49,999. A short workshop will be far smaller than a build, and a good provider will tell you the price and the deliverables up front.
Is a paid AI strategy worth it for a small company?
Often a half-day workshop is enough: one problem, one data check, one recommended first project. A full strategy document is rarely needed below a certain size of organization.
Should the consultant also build the solution?
It can help, because the same people understand the context. It can also bias the advice toward what they sell. Ask for the build and the advice to be quoted separately.
How long does an AI assessment take?
It depends on how many systems and teams are involved. We give a timeline with the fixed quote after the first call.
What if the answer is not to use AI?
That is a legitimate result. A plain spreadsheet, a rules engine or a better process may solve the problem for less. A trustworthy advisor will say so.
